How we read any data set

Three questions we ask of every data set

We used the same discipline on your web presence that we use on a census or payroll extract. Observe what is there. Connect the pieces into the few problems that actually matter. Decide what to do first.

01 Observe

What does the evidence say, without interpretation? We crawled pinnacleliving.org and all six campus sites, read robots.txt, sitemaps, titles, headings and meta descriptions, checked structured data, and looked up what CMS, the IRS Form 990 and the directories say about you.

Example: the robots.txt file lists eight AI crawlers under "Disallow".
02 Connect

Which observations are the same problem wearing different clothes? Six findings almost always resolve into two or three root causes — here, they resolve into two.

Example: blocked crawlers + no pricing on your sites = AI assistants quote a directory's $11,310 a month.
03 Decide

Given effort and return, what is the order of work? What can be done in the first 90 days without a redesign, and what should land on your desk every month afterwards?

Example: one line removed from robots.txt is a same-day change; a service-line hub is a six-week build.

This is Cloudflare's "managed" AI block, switched on by default. It is well-intentioned — nobody wants their photographs training a model — but the practical effect is that when a daughter in Henrico asks an assistant "what does memory care at Pinnacle Living cost?", the assistant cannot read your answer. It reads Mirador's.

Evidence

  • robots.txt blocks GPTBot, ClaudeBot, CCBot, Google-Extended, Amazonbot, Applebot-Extended, Bytespider and meta-externalagent.
  • The block is applied via Cloudflare's managed content signal: search=yes, ai-train=no.
  • Meanwhile the directories are wide open: Mirador quotes an $11,310/month cottage at Hermitage Richmond and notes "recurring compliance issues… medication management, care planning" at Hermitage Roanoke; Caring.com labels Roanoke "Assisted Living" only; Mirador calls Cedarfield "licensed for 157".
  • No Pinnacle-owned page has ever published a monthly fee, so nothing contradicts them.

What it means

The assistant answers anyway. Blocking a crawler does not remove Pinnacle Living from AI answers; it removes Pinnacle Living's version from them. What remains is a directory's price, a directory's inspection note and a directory's description of a campus that changed hands two years ago.

The fix is small. Allow the crawlers on the public marketing pages while keeping photography and resident content out of training via the same Cloudflare controls — a configuration change, not a project.

Then give them something to read. Findings 2, 5 and 6 are what the assistants will find once the door is open.

What it means

The corporate domain cannot rank, or be cited, for a single care-level question. "Memory care Richmond VA" returns a SeniorNavigator listing first and hermitagerichmond.org sixth; pinnacleliving.org appears nowhere on any of the four queries we ran.

Six microsites split the authority six ways. Each campus site is competent, but a family comparing campuses has to open six tabs; an assistant has to reconcile six descriptions.

A service-line hub on the corporate domain — one page per level of care, each listing the campuses that offer it and linking down — is the single largest content gain available.

What it means

Search snippets and AI summaries repeat whichever number they read first. Each of these descriptions was true once — before the Eastern Shore and Northern Virginia sales, before Deep Run and Three Chopt. Nobody updated them because nobody owns them.

Peers notice. A LeadingAge colleague or a bond analyst who checks the site will read "four" and "seven" within two clicks.

This is a two-hour fix and the cheapest credibility gain in the deck: one canonical description of the portfolio, applied to every page, plus a redirect map for the legacy URLs.

What it means

A directory owns the #1 result for your only memory-care-dedicated campus. Every family who clicks it sees SeniorNavigator's description and a "request info" form that is not yours.

Two years after the $9.5M acquisition, the web presence still reads like a placeholder. No city, no service, no proof in the title — the three things a search engine uses to decide relevance.

Titles and H1s are a one-day change ("Memory Care in Henrico, VA | Hermitage Three Chopt"). Winning back the #1 slot takes the hub in Finding 2 plus a 600-word page that says what three 16-resident households actually feel like.

The corporate site's calls to action are the main phone number, Donate (repeated), and a Formstack "online form". There is no "Schedule a visit" or "Request pricing" button on pinnacleliving.org.

What it means

Silence is not neutrality. A family that cannot find a range assumes the worst number they saw elsewhere — and an assistant that cannot find one quotes it.

"Starting at" is enough. Publishing a monthly-fee range by level of care and campus, with the contract types explained in plain English (no entrance fee at Hermitage Richmond, Roanoke, Deep Run and Three Chopt; entrance-fee options at Cedarfield and WindsorMeade), moves the conversation from "can we afford it?" to "which campus?".

Pair it with a visible "Schedule a visit" CTA and the corporate site becomes a front door rather than a brochure rack.

Your best proof is a footer badge, and your name is shared

Evidence

  • WindsorMeade of Williamsburg: CMS overall 5★ (health inspection 4★, staffing 5★, quality 4★), 22 certified beds, 20.4 residents a day, zero fines — shown only as a footer image on windsormeade.org and never mentioned on pinnacleliving.org or in any page title.
  • Cedarfield's health center was Medicare-certified in May 2023 and is still unrated; Hermitage Richmond and Hermitage Roanoke nursing are outside Medicare entirely. None of this is explained anywhere, so a family cannot tell "unrated" from "poorly rated".
  • CARF accreditation ("fewer than 15% of life plan communities") sits on a page titled "| WindsorMeade" on the corporate domain.
  • No JSON-LD structured data (Organization, LocalBusiness, FAQ) was detected — and the brand query returns "Pinnacle Living at Forts Ferry" (Latham, NY) and Pennant's "Pinnacle Senior Living" in the top ten.

What it means

A verifiable 5-star rating is the strongest trust signal the portfolio has, and it is invisible. Westminster Canterbury, in the same ZIP as Hermitage Richmond, is also 5★ — and says so.

Without an Organization schema, the machines cannot tell you from the New York assisted-living community that shares your name. That confusion follows into AI answers.

Put the proof where the decision happens: star ratings, CARF, Top Workplaces and SAGECare on the service-line and campus pages, with the plain-English note on which campuses are Medicare-certified — and mark it all up so a machine can read it too.
